Fractional CTO & Product Lead

Fractional CTO and product lead for funded startups: strategic technical direction, product design, and the engineering to ship it, from one senior person who still writes the code.

Strategy that ships. Most fractional CTOs advise and leave the building to someone else. I identify the right technical solution for the business problem, design the product experience around it, then build, test and verify it myself. One person from whiteboard to production.

Product design is the part nobody staffs. My background spans UI design, product architecture and engineering. For platforms at SBLI and AdDaptive that meant taking rough feature ideas, working out the ideal way the product should handle them, and then implementing exactly that, without translation loss between a PM, a designer and a dev team.

AI changed the economics of senior people. Working with AI tooling the right way, I architect the solution, generate and review the implementation, write the tests, and verify everything works end to end. The output of a small team, the accountability of one senior lead, and none of the prompt-and-pray.

Fractional by design. Engagements start at a day or two a week and scale with the product, up to near full-time for the right opportunity. You get CTO-level judgment without the full-time compensation package before the stage justifies it.

What a Fractional CTO Engagement Covers

Everything involved in building, growing and scaling a web application: strategy, product design, architecture and hands-on engineering, weighted to whatever stage your product is at.

  • Technical Strategy & Roadmap Translating business goals into a technical roadmap: what to build, what to buy, what to postpone, and what the current codebase can actually support.

  • Product Design & UX Architecture Working out how features should actually behave before anything is built: flows, interfaces, edge cases and the data model behind them, from someone who designs and codes.

  • Application Architecture System design for web applications: APIs, data models, authentication, multi-tenancy, integrations and the boring reliability decisions that determine whether scaling hurts.

  • Hands-On Development I write production code. Architecture decisions come with their implementation, features ship with tests, and nothing gets thrown over a wall.

  • AI-Accelerated Delivery AI-assisted development done with senior judgment: architecture set by hand, implementation generated and reviewed, full testing and verification before anything merges. Faster than a team, held to a higher bar.

  • Scaling & Performance Caching layers, query optimization, CDN strategy, load handling and infrastructure decisions as usage grows, before customers feel it.

  • Data & Analytics Foundation Event tracking, attribution, warehouse pipelines and the reporting leadership actually reads, so product decisions run on data from day one.

  • Security & Compliance Readiness Authentication hardening, access control, privacy compliance and the security posture questionnaires enterprise customers send before they sign.

  • Technical Due Diligence Support Codebase and architecture assessments for fundraising, acquisitions, or taking over an inherited product from a departed team or agency.

  • Hiring & Vendor Judgment Interviewing engineers, scoping agency work, reviewing vendor proposals and making sure the first technical hires match what the product needs.

Fractional CTO FAQs

Common questions from founders and operators considering a fractional CTO or product lead.

What is a fractional CTO?

A fractional CTO is a senior technical leader who works with your company part-time, typically one to three days a week, providing the strategy, architecture and technical judgment of a CTO without the full-time hire. For funded startups it fills the gap between "we have engineers" and "someone senior owns the technical direction."

The version I offer goes one step further: I also design and build. Strategy, product design and implementation from the same person.

What does a fractional CTO cost?

Market rates for experienced fractional CTOs generally run $150 to $350 per hour, or monthly retainers from roughly $5,000 for advisory-only involvement up to $20,000+ for multiple embedded days per week. A full-time CTO at a funded startup costs $250,000 to $400,000 a year plus meaningful equity, which is the comparison that matters.

My engagements are structured as monthly retainers scoped to days per week, and because I implement as well as advise, the retainer replaces both a strategy consultant and a senior engineer.

When do you need fractional vs. a full-time CTO?

Fractional fits when the product and team are small enough that technical leadership is a few days a week of real work: pre-seed through Series A, teams under roughly ten engineers, or any stage where the founders are technical enough to execute but need senior judgment on direction.

A full-time CTO makes sense when the organization itself (hiring, management, board work) becomes the job. A good fractional CTO tells you when you have reached that point, and for the right opportunity I can scale involvement up toward full-time rather than handing off.

Do you actually write code, or just advise?

I write production code on every engagement. That is the point of the model: most fractional CTOs produce slide decks and architecture diagrams that someone else has to build. I make the architectural decision, implement it, test it, and verify it works, so advice and execution never drift apart.

With AI-assisted development, one senior person who knows how to direct the tooling properly covers ground that used to need a small team, and everything that ships has been reviewed and tested by someone accountable for it.

How does AI change what a fractional product lead delivers?

It collapses the distance between deciding and shipping. I architect the solution by hand, use AI tooling to accelerate implementation, then review, test and verify everything end to end. The judgment stays senior and human; the throughput is what changed.

The practical result for a startup: features that used to need a PM, a designer and two engineers to work through can be designed, built and verified by one person who has done all three jobs. That is the leverage you are hiring.

What stacks and products do you work with?

Web applications first: PHP/Laravel and WordPress-based platforms, JavaScript/TypeScript, Next.js and headless architectures, plus the surrounding product stack of payments, auth, CRM integrations, analytics pipelines and BigQuery. I have led product work across SaaS platforms, fintech, insurance and advertising technology.

If your core product is outside that range (native mobile engineering, embedded, ML research), I am the wrong hire, and I will tell you that in the first call.

How does an engagement start?

With a short technical and product assessment: I review the codebase, the architecture, the roadmap and how the team ships, then deliver a written read on where things stand and what I would do first. It takes one to two weeks and stands on its own even if we stop there.

From there most engagements settle into a weekly cadence of set days, with the mix of strategy, product design and hands-on building weighted to whatever the stage demands.
